Each development team measures productivity slightly differently. Maybe you’re strictly agile and you’re measuring sprint velocity very closely, or maybe you’re just using a simple project management tool and just measuring tasks. It’s inessential that whatever you use, you do it the same across teams. It’s no different when you talk to an offshore vendor, that you are able to use that same system across that team. You should’t have to make a concession for the vendor and fit into their model of measuring that productivity. After all, its your code, your product, and your team. You should be able to measure the productivity and make sure that you’re getting the most out of that team, and really making sure that that team is preforming to the same level as your in-house team or your contractors.

Staying up on the latest technology trends is a must for any development team. But how do you make sure that your team is keeping up pace? What you really want to build is a culture of learning that’s an ongoing process. When you’re talking with an offshore dev team, you want to make sure that the vendor is doing all that they can to make sure that team is staying up on the level that your in-house team is. We’ve found success with doing things like making sure the developers have access to any training materials that they might need, Sending them to conferences maybe locally or even nationally that they might need to go to, and making sure that teams are collaborating to share what they’re learning in different technologies. Betting that level of overlap is huge when you talk about really advancing the whole collective knowledge of the team and making sure that everyone is staying up on different changes. So ask the question of your dev team next to what they’re doing to achieve this culture of learning.

An HR department is probably the last thing you’re thinking about when talking with an offshore vendor, after all, that’s why you’re talking with them—because you want them to build the team for you. But in reality that HR department that’s the core of that vendor. It’s the HR department that’s going to determine if your team is around for the long term. A good hr department is going to ensure that the team is sticking around, is up to date with the latest technology, and is happy and ultimately productive for you. So when you’re talking with the vendor, make sure to ask them specifically what they’re doing in terms of activity, training, and employee engagement to make sure that the team is not only happy, but productive and sticks around for the long term.

Video transcript:

the workplace environment of your offshore team affects the two most important elements of that team: the quality of the work they produce, and the longterm retention of that team. You need to seek a vendor that’s actually giving you transparency into what they’re actually doing to build a positive workplace environment that’s going to keep the employees engaged, and happy, and comfortable. Because at the end of the day, the workplace culture flows into the final work product. And you wouldn’t want to produce a negative workplace culture for your in-house team. In the same way you need to pay attention to what your offshore vendor is doing to build a positive workplace culture to make sure your team is producing good work and sticking around for the long term.

Losing a quality team member is always painful. Not only that, it seems like it always happens at the worst time…whether at the middle of a project, or right before a major release. It’s easy to spot the negative downgrade effects of losing key team members that you actually enjoy working with. It’s not as easy to spot this employee team members when it’s happening with your vendors. But the bottom line is that if your vendors are seeing high levels of turnover, then that’s going to hit the output that they’re having for you and their performance when it comes to your projects. So it’s really important to ask some key questions when talking to your vendor about their employee retention strategies. What are they doing, what tactics do they use to boost their employee retention? How do they build their company culture to ensure that their best players are sticking around and consequently staying with you long term? It’s very easy to overlook but it’s a very critical aspect of how they’re retaining their best talent, so that best talent is working on your product and for you.

This level of control is not always offered, but it’s absolutely vital because it rolls them into your in-house team, and doesn’t just ostracize them as the offshore team in kind of this black box of development.
Communication with offshore developers is just as important as communication with people on your in-house team.

So why is it so hard? Agile coach Lorraine Pauls Longhurst writes in CIO that, “Due to the lack of face-to-face communication, cultural differences and time zone issues, the developers start to misunderstand requirements. In an attempt to close the communication gap, the product owner starts to use more written communication, which causes more misunderstandings.”

So the key here according to Longhurst is face-to-face communication, and from our experience we agree.

We have seen that teams perform better when, rather than working through a mid-management level, they collaborate through direct communication.

“All team members must be treated the same, and communicated with in the same manner, whether they are onshore or offshore,” says Longhurst.

Project Manager Mubeen Bolar insists that to open the door for successful communication, “The offshore team must have at least a 4 hour overlap with the US team, where they are available to answer questions or get clarifications.”

This will allow you to have daily meetings, which “gives everyone on the team a chance to interact, share ideas, and provide feedback on your own management of the project, which can help you become a better leader,” says Ann Diab, who has launched and nurtured several tech startups.

Video Transcript: At the core of any high producing team, is good communication. And when it comes to good communication, the flatter the org. chart, the better. It’s no different with an offshore team. But often you’re put in contact with a project manager, or some mid-management position. And that’s to sheild you from the actual development team. Often this is to shield you from low performers or a lot of turnover on the development team side. You need to steer clear of any vendor who’s not going to put you in relationship with your actual development team. Because at the end of the day, people produce better work, and work better and smarter and faster, for people they actually know. It’s no different with an offshore team. What you want to aim for is an actual relationship with your development team and not just a project manager.

How do you make your employees happy and productive?

And what causes them to actually want to stay with your company?

It is easier said than done.

Some people think employee happiness is overrated (do you?).

“Being happy at work isn’t just good for the employees. It’s good for the company, too. After all, a study of 250,000 people found that happy employees tend to be healthier, more productive, have more energy, and maintain better relationships — with you, with their customers, and with each other.”

And in this post we’ll walk you through the exact step-by-step

strategies you can use to make your employees happy.

How To Make Employees Happy:

Companies in the top quartile for engaged employees had a 22 percent higher profitability and 10 percent higher customer ratings.

So why do a mere 30 percent of employees in the U.S. (and just 13 percent internationally) say that they feel engaged at work?

Because unless hypnosis is one of your specialties, then you’re not going to be able to make a group of people 100% happy and productive 100% of the time.

Why not?

Because if you’ve done your job right, you’ve hired a diverse set of people who can work well together and bring different strengths to the table.

But having a diverse group of people means that you must cater to many different needs. If you try a blanket approach with just one program or initiative to try and make your employees happy, then it might not work for everyone.

So if you’re braindead and wondering what to do to make your employees happier, more productive, and want to stick around, check out this list of what the experts have to say:

Compliment a job well done

Linkedin influencer Randy Kessler says that the key to employee happiness is to compliment them often. “Criticism often comes too easily,” says Kessler.

But if there is more to compliment than to criticize about an employee (and if there isn’t, then the employee should not be there), why do many people (employers/supervisors) criticize more than they compliment?

I am sure many employees feel this pain. Kessler goes on to argue that because compliments are scarcer than criticisms, their employees receive them with much more appreciation.

He also makes the assumption that compliments make people happy, but I don’t think many people would argue otherwise. “Sure financial rewards, bonuses, perks all help, but a compliment costs you nothing and may be much more powerful.

Try it for a week; I am sure you will notice a difference.”

Learn more about your team

Molly Owens, CEO of Truity (an online personality assessment website), knows a thing or two about what makes people tick. She says that the simple answer to keeping your employees happy is to learn more about your team.

“Discuss your employees’ strengths and weaknesses, and try using psychometrics to determine what kind of personalities you have in the office,” says Owens.

“The 2015 Strengths @ Work Survey—performed by Michelle McQuaid and the VIA Institute—show that 78 percent of managers who take the time to learn their employees’ strengths have employees who are more energized and engaged by their work.”

No doubt, when employees understand what their strengths are, they can think more actively of ways to use them to contribute to the team.

Show them you care

Val Matta, Vice President of Business Development at CareerShift, says that employees need recognition. This doesn’t just go as far as praising them for a job well done or giving them a pat on the back.

“Employees need recognition,” says Matta, “In the past, that has typically meant raises and bonuses. Today, more and more employees are looking for better advancement opportunities.”

So how do you show an employee that your company is a place that they can keep growing? Show that you trust them now with the duties they’ve been given.

Matta goes on, “BambooHR found that 80 percent of 30-44 year olds consider a boss who doesn’t trust them or empower them a ‘deal breaker.’ These employees often feel like they have earned their role on the team and should be trusted to perform their duties at a high level.”

Matta encourages employers to review their company’s practices and discuss how they affect their employees. “Remember,” she says, “employees are looking for a manager who cares.”

How To Make Employees Productive:

University of Warwick’s Economic Research Institute Journal revealed, “Human happiness has large and positive causal effects on productivity… Positive emotions appear to invigorate human beings, while negative emotions have the opposite effect.”

So how can companies promote happiness in such a way it yields productivity?

Challenge outdated management practices

Jacob Morgan is a globally recognized keynote speaker, best-selling author, and co-founder of the Future of Work Community—a global brand council which explores how the workplace is changing.

He has a few suggestions for ways to keep teams more productive and engaged.

Invest in collaboration technologies: “Use internal social networks, video conferencing, and other remote tools to stay connected. Employees will feel more connected and have a better understanding of how they fit into the big picture, while employers can have a better understanding of what their employees care about.”

Morgan also says that, “Companies investing in these technologies are also much more likely to offer flexible work environments which helps with employee engagement.”

Provide visibility into goals and objectives: Have everyone be open about goals, not just management. Being transparent with personal goals helps employees challenge one another to do better.

Provide autonomy: “Instead of tracking hours organizations should focus on outcomes and outputs,” says Morgan. “As many organizations have told me, the role of managers is simply to help employees understand where the company needs to go, but how the company gets there is up to the employees.”

Autonomy is 20 times better than income at predicting happiness.

Challenge outdated management practices: “The best thing that organizations can do to continuously improve engagement and productivity is to evaluate and test common assumptions around how work is currently being done.”

Morgan then goes on to list a number of companies, such as Adobe and Buffer, which have been innovative in creating new management practices to better encourage employee engagement.

“Have frequent conversations with employees, to make sure they are engaged and challenged at work. If not, reassess your projects and find ways to increase the level of work that your ‘bored’ employees receive.”

Meet their core needs

Tony Schwartz is the chief executive of a consulting firm, and Christine Porath is an associate professor at Georgetown University’s McDonough School of Business. Together they released an article for the New York Times about why people hate work and how to re-engage employees.

Employees are vastly more satisfied and productive, it turns out, when four of their core needs are met: physical, through opportunities to regularly renew and recharge at work; emotional, by feeling valued and appreciated for their contributions; mental, when they have the opportunity to focus in an absorbed way on their most important tasks and define when and where they get their work done; and spiritual, by doing more of what they do best and enjoy most, and by feeling connected to a higher purpose at work.

Schwartz and Porath provide evidence that meeting needs of employees fuels their productivity, loyalty, and their performance, and that many companies are trying to meet these needs.

However, they also point out that, “Far less common is a broader shift in the corporate mind-set from trying to get more out of employees to investing more in meeting their needs, so they’re both capable of and motivated to perform better and more sustainably.”

Encourage them to take ownership

In response to Schwartz and Porath’s New York Times article, Linkedin influencer Colin Shaw wrote an article comparing Google and Walmart, and how their drastically different levels of employee engagement may influence their stock prices.

You can almost assume based on the two company reputations that Google has higher employee engagement than Walmart. “Google has great employee engagement. Their satisfaction rating by employees is 99%. Google, is well known for having an Empowered culture that encourages employees to take ownership in their role in the company’s success.”

Make sure you add opportunities for growth

KC Ifeanyi of Fast Company interviewed Quora’s director of product management, Sandra Liu Huang, about how a culture of learning makes teams more productive. Huang’s advice includes making it ok to ask questions, believe that everyone can learn, and create opportunities for learning.

“There’s a concept in this book called Conscious Business about learners versus knowers. We try to hire people who don’t necessarily have all the answers but are curious and interested in learning and growing,” says Huang.

A culture of learning engages people’s minds and teaches them new skills, which in turn results in more productivity.

How To Make Employees Want To Stick Around:

How do you retain employees?

We’ve actually already answered this question. The basic solution to attrition is for employers to ensure that their people are happy and engaged. If you really want your employees to stick around, make sure they’re flourishing within your company.

If you’ve read this full list and you’re still at a loss for how to make your employees happy and productive, don’t be afraid to be direct and just ask them. Who knows them better than they know themselves?
Bottom line… invest in your employees.

If you’re looking for an offshore vendor, be aware that most just assign their clients a set of bench resources. This might not seem like a problem, in fact it might seem completely reasonable. But think about it this way: offshore vendors are notorious for their high attrition rates of their employees—attrition ends up hurting the U.S. client’s work progress because they have to onboard new developers and regain domain expertise—but one of the reasons turnover rates are so high with offshore vendors comes down to the fact that people don’t like being bench resources. Developers generally want to work on real projects. They want to be doing something, learning, be part of a team and so on. When they aren’t and they get approached by recruiters or colleagues from other organizations, they often leave and go to companies that can offer them work on commercial projects. Furthermore, project managers have minimal visibility into actual performance metrics of their resources outside a handful of colleagues they have had firsthand experience in the field with. They misunderstand what’s happening within their own talent pool, making it impossible for them to estimate or forecast the types of hires they’ll need to make to suit potential demand. .NET. SQL. Java. Ruby. Python. You won’t often find a job candidate who is fluent in so many languages. If estimations are off, there will be no talent to fit the potential client’s true needs.

Most vendors operate using bench resources because it’s more convenient for themselves. They don’t have to hire for their clients’ needs. Clients like it at first because there’s a quick onboarding time. But is quick startup time worth the money and velocity that will be lost when this developer drops the project at the blink of an eye for another job that’s a better fit for them? Why not get the fit right the first time by finding a vendor who will recruit specifically for your team? To ensure the best long-term chance of success in engaging with this vendor and to build your team, the best way is to ensure that your vendor is going off the criteria that you set—both technically and team-dynamic fit for your team. Onboarding might take a little longer, but you’ll only have to do it once. Teams that are built like this last a long time together.

Learn more about how we keep our 95% retention rate

Sign up for our email list to receive the next videos in the series right to your inbox.

Transcript: How often have you posted a job posting and waited for days, weeks, months even for the applicants to come in. Then, once you have the applicants, you have to sort through all of them to find the best fit for your team technically, personally, and cultural fit. It’s really hard to find good people, it’s really hard to find a good team, but it’s even harder to hire for the wrong hire, and to make up for lost time when you lose people because you didn’t make the right hire. If you’re looking for a vendor to build the team for you, often the easiest for the vendor is to just pull people that they have that are not working on projects or people that are on their bench. They’re not often hiring specifically for your needs. To ensure the best long-term chance of success in engaging with this vendor and to build your team, the best way is really to ensure that your vendor is going off the criteria that you set–both technically and team-dynamic fit for your team. So it’s really ideal that your vendor that’s building a team that’s for you, that’s convenient for you, and best for you. Not the most convenient for them that just fits with what they have available. So next time you’re talking to a vendor, make sure that you’re asking the questions of how this team is actually going to get built.
